Microsoft’s Big AI Shift: Satya Nadella Warns Employees to “Rapidly Rethink” the Future of Software
Microsoft CEO Satya Nadella has delivered one of his strongest messages yet to employees: the company must rapidly reinvent itself for an AI-driven future. In an internal communication and his recent appearance on the Dwarkesh Podcast, Nadella made it clear that Microsoft is entering a new era — one where AI agents, not humans, will become the primary users of software.
For decades, software pricing revolved around a simple idea: charge per user. Every person using Word, Excel, Teams, or Outlook counted as one paid seat. However, Nadella believes this model is becoming outdated as AI increasingly takes over digital tasks within companies.
From “Per User” to “Per Agent” — A New Business Model
Nadella explained that AI agents — autonomous systems capable of planning, analysing, communicating, and completing tasks — will soon operate many workplace tools on behalf of humans.
Because these agents will perform a growing share of the work, Microsoft is preparing to shift toward “per agent” billing, meaning companies will pay based on how much work their AI agents do, not how many human employees log in.
He described it bluntly:
“Our business, which today is an end-user tools business, will become essentially an infrastructure business in support of agents doing work.”
This means that Microsoft 365 will gradually become the backbone infrastructure where AI agents store files, process information, schedule tasks, and manage workflows — often without human intervention.
The Whole Tech Industry Is Moving in the Same Direction
Microsoft isn’t alone in this transition. Industry leaders are already experimenting with usage-based AI pricing:

ServiceNow has begun exploring billing linked directly to AI workload volume.

CEO Bill McDermott has openly stated that when AI workloads exceed affordable limits, companies must introduce a metered model to keep costs under control.

Anthropic, Google, and others have also adopted usage-based AI pricing.
Large consulting firms are pushing even further. Deloitte and EY have already introduced agentic AI platforms that produce reports, manage schedules, and communicate with clients. EY believes this could eventually lead to “service-as-a-software” — companies paying for outcomes created by AI, not for human hours.
Microsoft Is Already Making the Switch
Microsoft has started rolling out pay-as-you-go pricing for AI agents. Businesses only pay when their agent performs tasks. At the same time, the basic Copilot chat experience remains free to encourage mainstream adoption.
With AI expected to become every company’s digital co-worker, Nadella emphasised that Microsoft must move fast, rethink its strategy, and position itself for a future where AI agents outnumber human users inside digital ecosystems.
The Road Ahead
According to Nadella, the next major growth engine won’t be the number of people using Microsoft’s software — it will be the number of AI agents working alongside those people. This shift could redefine how companies buy software, how work gets done, and how digital productivity tools evolve over the next decade.
Microsoft’s message to employees is clear:
AI is reshaping the entire software industry, and adapting quickly is the only way forward.
